Group buy interest: bulk 9mm 124gr FMJ, anyone done this before?

A few of us at my range have been talking about doing a group buy on a pallet of 124gr 9mm FMJ to split the per-round cost and shipping. None of us have organized one before so I'm wondering about the logistics, like who fronts the money, how you handle hazmat and freight, and whether it's actually worth it over just catching a good case deal online. Has anyone here run a group buy that didn't turn into a headache? Looking for the gotchas before we commit.

One person fronts and everyone PayPal Goods&Services them first. Never front your own money hoping people pay you back, that's how friendships end.
Honestly with the sub-$11/box case deals lately the savings on a pallet aren't huge after freight. Do the math carefully.
Did one for a club. Spreadsheet with names, quantities, and paid status. Hazmat is a flat fee per shipment so splitting it across more people is where you actually win.
Freight to a residential address with liftgate adds up fast. See if someone has a business address with a dock, it cuts cost a lot.
Make sure everyone agrees on the exact lot/headstamp ahead of time so nobody complains when it shows up.
